The Payments Paradox: Why Cheap Transfers Are Pushing Value to Stablecoins and AI Agents

Blockchain has made cross-border transfers cheap, but the real value is shifting to on/off-ramps, compliance, and integrated workflows. PhotonPay's $40M raise highlights investor appetite for platforms that capture fees and float income, while stablecoins and AI agents promise to reshape the $2.5 trillion trade finance gap.

The Payments Paradox: Why Cheap Transfers Are Pushing Value to Stablecoins and AI Agents

Cross-border payments are undergoing a seismic shift. While blockchain technology has slashed the cost of moving money across borders, the real battle is shifting to the on/off-ramps, compliance, and the services that surround the transfer itself. This week, Hong Kong-based PhotonPay raised $40 million in Series C funding led by Blockchain Capital, underscoring investor appetite for infrastructure that captures real fees and float income.

The Illusion of Cheap Transfers

Stablecoins like USDC offer a glimpse of a cheaper future: sending $200 via stablecoin costs about 1% on average, compared to 5.8% for traditional remittances. Yet, the blockchain network itself accounts for only 0.4% of the total cost. The bulk of the expense comes from fiat on/off-ramps, compliance, and foreign exchange friction. In tests by the Bank of Italy, USDC transfers were cheaper than Wise on only three out of seven routes, with total costs ranging from 0.30% to nearly 9%. The lesson: the transfer itself is becoming a commodity; the value is in the surrounding infrastructure.

The Herstatt Risk and the Rise of Payment Platforms

The ghost of Herstatt Bank, whose 1974 collapse exposed the risks of cross-border settlement, still haunts the industry. Modern payment platforms like Wise and PhotonPay have built moats by pre-funding local accounts and navigating regulatory labyrinths. PhotonPay, with 34 licenses and $65 billion in annualized volume, exemplifies this model: it provides virtual cards, multi-currency accounts, and settlement services to over 200,000 merchants. Its value lies not in the transfer itself but in the workflow integration and compliance infrastructure that merchants cannot easily replicate.

The Law of Conservation of Attractive Profits

Clayton Christensen’s law states that when one part of the value chain becomes commoditized, profits migrate to adjacent, proprietary components. In payments, the transfer is becoming free, but the account, the card, and the workflow are where the money is. Wise now earns nearly half its revenue from float income and card fees, not just transfer fees. Airwallex reports that over 90% of its revenue comes from customers using multiple products.

The Next Frontier: AI Agents and Machine-to-Machine Payments

As AI agents become autonomous economic actors, they will need seamless, programmatic payment rails. Stablecoins, with their 24/7 settlement and programmability, are a natural fit. Payment companies that can provide the infrastructure for AI-to-AI transactions—micropayments, streaming payments, and automated treasury management—will capture the next wave of value. The $2.5 trillion trade finance gap also presents a massive opportunity for platforms that can underwrite credit based on real-time cash flow data.

Conclusion: The Battle for the Customer Interface

The future of payments belongs not to the cheapest rail, but to the platform that owns the customer’s daily financial workflow. As transfer costs approach zero, the real moat is the sticky, integrated service layer that makes switching costly. Investors are betting on this: Mastercard’s $1.8 billion acquisition of BVNK and Stripe’s $1.1 billion purchase of Bridge are clear signals. The payments revolution is not about moving money; it’s about owning the context in which money moves.
